The 20-Minute Audit That Frees Up 5 Hours of Your Week

  1. Open your calendar and to-do list from the last two weeks. Look at what actually filled your time—not what you planned, but what you did.
  2. Highlight anything you did more than twice. These tasks are candidates for automation or delegation. For example, recurring updates, status checks, approvals, or admin tasks.
  3. Identify decisions that landed on your desk unnecessarily. Ask: Could this have been handled by someone else if they had clearer context, authority, or a simple decision framework?
  4. Make a short list of three things you will:
  • Eliminate (it doesn’t need to be done at all)
  • Automate (with tools or systems)
  • Delegate (with clear guidance)

Even reclaiming just one hour per week gives you back 52 hours per year. That’s a full workweek you could use to focus on strategy, leadership, or high-leverage projects. Looks good, right?
